实习报告

------走进烟台大润发超市

一、 概述

为了更好的将自己在大学三年所学的理论知识与具体实践相结合,以及更好的体验生活,体验社会,以便自己能够很好的适应毕业时的工作,在白老师以及市场营销教研室老师的共同努力之下,我们得到了进入烟台大润发实习的机会。

我在大润发工作的时间是从7月5日至7月15日,具体被分配到烟台大润发百货部的纺织课,主要的工作内容是从事纺织品的卖场排面的导购工作帮助顾客解决问题,同时协助后仓的出货入货以及商品的上架等相关工作。

二、 大润发企业的介绍

(一) 企业概况

大润发是台湾润泰集团旗下的大型连锁超市,最初曾以仓储店模式发展,但因不顺利转型大卖场模式。统计数据显示,20xx年大润发以404亿元的年销售额和3.34亿元的单店销售超越一直占据外资榜首位置的家乐福,被业界誉为超市“黑马”,截至20xx年,大润发门店数达到121家。

烟台大润发是一家采用会员制仓储超市,位于烟台市中心位置,交通便利,环境优美,场内各种服务设施齐全。占地面积2000平方米的专场内,有2000余种的商品以仓储式陈列,使购买者一目了然。

本着“以人为本,以客为尊”的企业精神,企业直接从各产地、制造商工厂采购进货、减少中间商剥削,从而为每一位顾客提供一个新鲜、便宜、舒适且一次购足的购物环境,为顾客节省经常性开支;会员制自助采购,为会员定期提供特价快报及退换服务,让“以客为尊”的企业理念得到了充分的体现。

大润发采用强大资迅系统,全面电脑化作业,用于顾客管理、厂商管理、商品管理与财务管理。使商品快速流通,电脑自动下单定货、控制库存、从而降低了成本,提高了工作效率。

为了方便市内消费者前来购物,大润发还推出了多条购物专线,消费者在指定的地点、时间可免费乘坐专车前来购物。

拥有全新经营理念,独特经营方式,齐全经营项目的大润发购物超市定会成为您购物的天堂。

1. 大润发的企业文化

大润发的企业文化是诚实、热忱、创新、团队,这些标语都可以在烟台大润发超市的餐厅找到。

如上图所示,是烟台大润发的组织结构图。在人资部下有导购课、训练课,

防损部下设稽核课、外保课,客服部下设清洁小组、咨询服务课、团购服务课、美工课、商店服务课,百货部下设日用百货课、家用纺品课、休闲百货课、服饰课、文化用品课,杂货部下有后仓管理课、干性杂货课、日配课、烟酒饮料课,生鲜部下有面点课、肉品课、烘焙课、熟食课、水产课、蔬果课

(二) 企业经营现状

从竞争情况分析,烟台大润发在烟台零售行业属于龙头企业,其竞争对手有本地大的零售卖场沃尔玛与振华购物中心。而沃尔玛的地理位置相对来说没有大润发占有优势,依托人流量非常大的三站市场,大润发的选址非常正确,与百盛,迈购等大商厦毗邻,在地理位置上形成了吃喝娱乐休闲购物集为一体的商业圈,因此其每天的客流量是沃尔玛与振华购物中心的几倍,这无疑是大润发的竞争优势所在。

从营销环境来看,烟台作为一个二线的沿海开放城市,居民的消费水平较高,烟台的经济实力在山东省排第三。此外,烟台作为一个海滨旅游城市,每年吸引成千上万的游客,这也给本地的经济发展做出了很大的贡献。在巨大的消费市场中,目前烟台比较大的零售卖场主要有沃尔玛,振华购物中心以及佳世客与即将开业的银座。

从营销战略角度分析,烟台大润发采取的是差异化服务战略。例如,大润发超市向顾客提供免费交通车的事件颇能说明这一战略的作用。因为是免费车,所以特别拥挤,上年纪的老人无法与中青年争抢座位,常常拎着大包小包的商品,站在交通车上,随车东摇西摆,很不安全。大润发的营业员看在眼里,记在心里。她们立刻组织人员在交通车上为老人预留座位,在出口处帮助老人提商品包,不时讲几句老年人爱听的话,让老人放心地乘车回家。老人们的心中美滋滋的,感叹道:这样的营业员天下少有啊!

这一好消息一传十,十传百,大量的老年顾客从其他卖场转移到大润发去

购买商品。我特意去采访几个常去大润发的老人,问他们为什么来大润发购

买商品?他们一致回答,大润发的营业员服务比较周到,很为顾客着想,每

天都会定时推出特价商品,所以,我们老人都愿意到大润发来了。

大润发采取了差异化服务战略,终于把忠诚于其他卖场的顾客争夺过来,

最终成为自己的忠诚顾客,在激烈的市场竞争中站稳脚跟,走上了可持续的

发展轨道。为什么?因为他们不但满足了顾客的显性需求,同时还满足了顾

客的深层次需求。

大润发都是采购营分离的,比价格振华购物中心、沃尔玛、是比不过大润发的,因为大润发属于自己的各种工厂很多,他们都是自有商品。在与供应

商的合作上,大润发采取“包养”策略,将大米、水果、猪肉等品类从供应

商那边包下来,以获得最低价格,同时获得独家经销优势。比如包下无锡的整座水果山,与果园签订保证收购、保证收购价格等合约书;而对于仅华东

地区每天就至少需要400吨消费量的猪肉,大润发则采取收购扬州一家屠宰

场方式获得价格优势和独供地位。

大润发外因了解市场中产阶级比例不断增加,在竞争策略、营销策略上挖

空心思,避开竞争激烈的地方让自己的市场空间达到最大化.内因管理机制有

三、 存在的问题及建议

通过对大润发超市十天的实习,发现超市存在以下几个方面的问题:

1. 星期六与星期日以及节假日顾客特别多,因此在收银台那里人满为患,很多消费者等的不耐烦,大大增加了消费者购物的时间成本,也会因此而失去一部分顾客。

建议:可多设几处收银台,尤其是在节假日及周末,不要让顾客在收银台排成长队,对于购物数量很多的顾客,可以专门设置几个购货量大的收银台,以减少后面顾客排队等候的时间。还可以进行顾客的分流,增设有会员卡和没有会员卡的收银台,这样可以大大节省顾客排队等候的时间。

2. 大润发的员工与各导购之间的沟通不畅通,而且基层管理者如课长管理方式存在一定程度上的问题,个别课长简直把自己看成了比店总经理还大的官,官架十足,缺少人文关怀。

建议:一个好的企业要想做大做强,必须要有好的企业文化来支撑,往往公司的企业文化是对的,但是基层管理者却无视这些文化,而按照自己的意志来办事,背离了企业文化而引起基层员工对企业的不满,进而影响其做事行为。这些可以表现在员工对超市的漠不关心,对顾客的不闻不问。形成不了集体的合力,而只能靠管理者手中的制度管人。因此,应该加强对基层管理者的行为规范及其素质教育,各课长之间应该经常交流,把各自认为好的管理方法拿出来共同分享与探讨,要积极主动关心下属,遇事先想办法解决,而不是责备。对于厂家派来的导购,其受卖场管理,从某种意义上说,大润发员工的利益与各导购之间的利益是一致的。只有商品的销量上去了,导购的工资水涨船高,而负责这一区域的大润发的员工的奖金也会相应增加,通过强调彼此利益一致,目标一致,形成合作的模式,才能更好的沟通,营造公平公正的氛围。

3. 员工对顾客的服务态度并不是十分友好,很多时候缺乏热情,缺少一种为顾客服务的意识。

建议:通过增设一些文明服务奖项,最佳微笑奖等奖项来提高大家的服务热忱度。

四、 主要实习内容

我被分配到百货部的纺织课,纺织课主要经营的商品主要有床上用品,夏天的凉席,袜子,内衣,睡衣,毛巾等商品。我们这一课共有六人。主要负责商品的排面整齐,帮助顾客找到商品,向顾客介绍商品以及商品的补货及货仓的上货还有相关的清洁工作。在我们六人当中,实行工作岗位轮换制度,这样做的目的是让每个人都熟悉纺织课的各种商品的情况。在我的印象中, 5

带我们的赵课长是个不错的人,感觉她的能力挺强,做事果断迅速。比较关心员工。

第一天主要是人力资源部的职员给我们介绍大润发超市的企业文化,组织结构,以及着装礼仪等方面的知识,并带领我们熟悉整个卖场的布局,也参观了所有部门的仓库。第二天我们一起被分配到后仓实习,帮助货物的出仓及入仓。大润发有两个仓库,一个是内仓,一个是外仓。而且熟悉了各个不同商品的料位,条码,如何根据商品的料位正确找到该商品。这是你会发现以前学的商品学很有用处,而且在物流中学到的仓储也很有用处。这天我最主要学到的是一个被后仓称为“枪”即商品出入库货物登记以及商品库存及扫商品条码的一种仪器的使用方法。接下来的几天分别负责毛巾的排面整理,凉席的导购,袜子的上货和商品的打磁扣和清理货架的工作。在实习的第五天的时候,人力部的刘主任还特意邀请百货部和杂货部的经理给我们讲解了一些求职面试的技巧和一些很有哲理的故事,我们从中获益匪浅。

五、 实习感想

虽然工作了短短的十天,说真的很累,但是我们坚持了下来,因为我们知道什么事情都得脚踏实地的从基层干起,这一段经历或许会在我的人生里留下重重的一笔。心态很重要,只有端正了心态,才能把一件事情干好,干到极致。

大润发人力资源部的刘主任说的一番话令我感触颇深。他说“老实说,你们来这里短短十天,是学不到什么具体的技巧与诀窍。但是,你们会学到一种做事的态度,会认识到理想与现实之间的巨大落差,会增加一份对社会的认识,会动的美好生活来之不易,会更加了解社会底层的工作的艰辛,以至于你毕业找到一份好工作时会倍加珍惜”。

通过实习也明白了什么是管理,管理不是高高在上,而是应该主要起协调,沟通的作用,创造一个好的工作环境,让员工以最高的效率工作。要注重细节管理,注重细节会走的很远。书本上的理论并不一定完全正确,要学会用辩证的眼光去看待问题,要善于观察与思考。

回到学校,享受的是一种宁静,原来坐在教室里学习是一种莫大的幸福,一定要好好珍惜这来之不易的,在人生中可能真正意义上的学习机会。 最后要特别感谢市场营销教研室的白老师,刘老师,辛老师及全体老师为我们提供了此次实习机会,同时感谢大润发的刘主任,他以一颗真诚的心交给了我们很多职场上以及做人的道理,还有纺织部后仓的吴涛,他倾心教会了我们很多知识,最后是一起实习的同学们,我们就是一个团队,互帮互助,谢谢你们!

Education in the largest sense is any act or experience that has a formative effect on the mind, character or physical ability of an individual. In its technical sense, education is the process by which society deliberately transmits its accumulated knowledge, skills and values from one generation to another.

Education is a concept, referring to the process in which students can learn something: Instruction refers to the facilitating of learning toward identified objectives, delivered either by an instructor or other forms.

Teaching refers to the actions of a real live instructor designed to impart learning to the student.

Learning refers to learning with a view toward preparing learners with specific knowledge, skills, or abilities that can be applied immediately upon completion.

From the begin of mMay 2011 to the end of Jane, I in longhai xueyou educational school. in practice, practice, and has a high during any two grade teacher of English. Xueyou educational school Is located in a town of longhai before, and it is a typical rural school.

The following is for me this month of teaching and research report.
