20xx年,酒店面临国家紧缩政府招待政策不利因素,在极其困难的外部经营环境冲击和影响下,酒店以不畏艰难,开拓奋进的敬业精神、克服了重重困难,基本完成了集团公司下达的预期经营管理任务,取得了较好的经营业绩,20xx年酒店共完成营业收入7000多万元,实现利润1000多万元,完成年度预算的89.4%。

下面,我代表总裁办公会向大家报告20xx年的工作,部署20xx年度工作:

20xx年,酒店虽然面临恶劣经营大环境,但各成员公司都能积极应对,努力拓展经营业绩,在规范管理、强化培训、节约费用以及不断提高服务质量和服务技能方面做了大量的工作,确保了预期目标任务的完成。

一、坚持正确的经营理念,努力拓展经营业绩

1、狠抓核心竞争力产品,稳定酒店经营业绩 。今年酒店的高档餐饮泰和顺、海鲜楼受国家政策影响,收入滑坡,为了稳住酒店经营业绩,酒店将宴会部定为核心经营部门并全力打造酒店宴席品牌。为了获取宴席客人对酒店的最大满意度,酒店对宴席的服务流程进行了重新修

订,制订了较完善的《泰和大酒店宴席服务规范》,严格控制出品质量,提升服务水平,以最大限度的提升酒店宴席品牌,提升宴席经营业绩。在全体员工的共同努力下,宴会部成为酒店唯一超额完成经营收入的部门,泰和宴席品牌也在岳阳形成了较好的口碑。

2、调整部分经营结构,创新经营模式。在高档餐饮不景气的情况下,餐饮公司创新经营模式,推出多项措施,提升业绩。一是宴会部推出升学宴配套营销,在酒店办升学宴赠送场地布置和主持人;二是茶楼、乡思楼、美食街想方设法创新菜品,占领中低档消费客源;三是海鲜楼、泰和顺做适当转型,由高档餐饮向大众饮食店过渡,以便吸引更多的客源。主楼、贵宾楼、金色泰和客房公司也强化服务并推出钟点房、午夜房、长包房及节日特惠房来提高客房出租率。

3、勇于面对困难,拓展团队会议营销 。我们利用酒店经营规模大,功能齐全的特色,积极作为,主动出击,大力拓展会议团队营销,并全力将营销触角向各类企业延升,以增加创收点。通过多方面的努力,营销公司在20xx年接待了大小会议近400场,并成功承办了中储棉会议、九鼎会议、白象集团会议、桑乐太阳能会议和环中国国际自行车会议等大型会议,并取得了很好的反响!

二、强化内部精细管理,确保酒店可持续发展

1、强化服务理念。今年酒店在全体员工中开展了“我就是品牌”活动,通过部门全员服务意识探讨、质量投诉分析、客人对员工的服务评分,提高全员服务意识,全力为客人创造“宾至如归”的消费环境。

2、开展服务意识和岗位技能培训。酒店以市技能比武大赛为契机,开展全员岗位技能培训,提升员工岗位技能。同时酒店和部门定期进行服务意识培训,提升对客服务意识和对客服务水平。人力资源部在四月份举行了第四届技能比武大赛,并选派选手参加了市旅游技能竞赛和省旅游技能竞赛,在这些比赛中主楼前厅部的刘三兰和餐饮公司海鲜楼的张梦璇等取得了较好的成绩,展示了泰和酒店人良好的职业

形象,为酒店争得了荣誉。

3、加强制度建设。我们加强了各类制度建设,强化服务责任追究和规范管理。服务经理每天对员工的仪容仪表、区域卫生、设施设备、服务质量等进行全面检查和督导;物业公司加强了对于酒店卫生、动力、安全和停车场的规范化管理;财务部严格按照相关财经管理制度对酒店的资金和采购进行管理;总办除了对酒店各类管理制度进行完善和规范外,还及时高效的保证各类政令的上传下达,以上种种措施确保了酒店各项工作有序开展和进行。

三、全力抓好安全生产,确保酒店经营秩序

安全问题一直是我们常抓不懈、重中之重的工作,酒店在完善各项安全措施的同时,每天对酒店的相关消防设备进行检查,对检查中发现的一些问题及时进行整改。酒店于11月份下发了《关于秋冬季防火的通知》,组织了消防演习,强化员工的安全意识,同时对各类消防隐患进行排查和防范。以上措施确保了酒店全年无一例重大安全事故发生,为酒店的正常经营提供了有力的保障。

四、关心员工工作生活,构建企业文化

在企业文化建设方面,我们突出人本管理,做了一些有益的探索和积极的努力:

1、关心员工的诉求和生活。总裁办公会始终把员工的利益放在第一位,我们提高了员工的工资待遇,开通了总裁意见箱,我们改善住宿条件,改善员工食堂菜式搭配,做到人文关怀。

2、开展丰富多彩的文娱活动。我们开展了祝贺员工生日活动,使每一位员工在生日里都会收到酒店一份温馨的祝福并能看一场电影;我们开展了春游、趣味运动比赛、主持人大赛、卡拉OK大赛、西瓜啤酒大赛等活动活跃员工文化生活;我们对遭受意外的员工进行上门探视,表达酒店关怀,不断增强员工对酒店的归属感,加强企业的团队凝聚力和战斗力。

展望20xx年,国家紧缩政府招待政策更为严格,限宴令、禁酒令继续推行,这给我们20xx年的经营工作带来严峻的考验,经营形势不容乐观,在当前经营形势下我酒店在20xx年将全力重点做好以下几个工作:

一、以经营预算为指南,积极开拓创新经营

1、调整经营格局,提升餐饮创收空间。20xx年餐饮行业的经营环境将极其恶劣,为了完成预算目标,餐饮公司要积极进行转型,海鲜楼取消粤菜转变为湖鲜楼,全力打造土、特、野等为主的中档消费菜式;泰和顺创新经营推出“半份、半价”、“小份、适价”的各种特价菜肴;宴会部要积极挖掘内部资源和外部资源以获得更多婚宴信息,并想方设法提高宴席的附加值,吸引更多的宴席客源;茶楼、乡思楼、美食街加快创新菜品的力度,将特价菜常态化,拓展中低档消费客源,增加创收点。
