20xx年工作总结

目前餐饮行业环境相当严峻,如何搞好经营,餐饮部在酒店的正确领导下,全面落实酒店经营承包方案,以经济建设为中心,强化管理,上下一致,使餐饮部在餐饮业不景气,且承包任务重的情况下,稳步前进,取得了较好的经济效益和社会效益,现将主要工作总结如下:

一、各项经济指标完成情况:

全年实现营业收入XX万元,比去年的XX万元,增长XX万元,增长率XX%,营业成本XX万元,比去年同期的XX万元,增加XX万元,增加率XX%,综合毛利率XX%,比去年的XX%,上升XX%,营业费用为XX万元,比去年同期的XX万元,增加XX万元,增加率XX%,全年实际完成任务XX元,超额完成XX元,(定额上交年任务为38xxxx元)。

二、今年完成的主要工作:

(一)落实酒店经营承包方案,完善激励分配制度,调动员工的积极性。今年,餐饮部定额上交酒店的任务为38xxxx元,比去年的30xxxx元,上升8xxxx元,上升率为1xxxx。为了较好地完成任务,餐饮部领导制定了内部经营方案和效益工资分配方案,按照部门、岗位、技术、技能、劳动强度等方面的不同,把经济指标分解到各个分部门,核定了各分部门的营业额、出品额、费用额、毛利率,逐月核算,超额提成,节能加奖,充分体现了任务与效益工资挂钩的原则,使他们发挥各自的优势,能想方设法,搞好经营,调动了员工的积极主动性。今年人均月收入XX元,比去年同期的XX元,增加了XX元,增长率为XX%。

(二)抓好规范管理。强化协调关系,提高综合接待能力。

1.健全管理机构,由餐饮部领导、分部门经理组成的质量管理小组,全年充分发挥了作用,小组既分工,又协作,由上而下,层层落实管理制度,一级对一级负责,实行对管理效益有奖有罚,提高了领导的整体素质,使管理工作较顺利进行。

2.完善餐饮部的会议制度。会议包括年终总结会、季度总结会、每月经营分析会、每周例会、每日检讨会、班前班后会、财务监督稽查会、卫生安全检查汇报会等,由于制度的完善,会议质量提高了,上级指令得到及时落实执行。

3.建立出品估清供应监督制度。为了最大限度降底估清品种,协调各分部门做好出品供应工作,每天早、午、晚市检查出品供应估清情况,对当市估清的品种设专薄记录,同时到有关分部门核实查证,并要求管理人员签名,以分清责任。制度建立后,原耒每市估清五、六个菜式的现象已成为历史,现在出品供应情况已处于正常化。

4.加强协调关系。酒店分工细,环节多,一项工作的完成,有赖于各部门之间的协调合作,每周例会上反复强调,出现问题,部门之间不得相互责怪、推搪,要敢于承认错误,多发现对方的优点,搞好协调,今年大大减少了过去存在的一些脱节不协调的现象。

(三)全员公关,争取更多的回头客。

餐饮部领导把公关作为一项重要工作耒抓,大小会议上,经常灌输公关意识和知识。营业部人员在旺场时充实到楼面与顾客沟通、点菜,以不同的形式征求他们的宝贵意见。逢节假日,向关系户电话问候,赠送如中秋月饼、奉送挂历、寄贺年卡等。通过大家的努力,今年餐饮部整体公关水平提高了,回头客比往年有所增加。
